How the software enforces the cadence

This is a live Level 10 in Backpack. The agenda is already built, the timer is running, and every issue on the list has somewhere to go.

It's lonely at the top

Most of your agency only exists in your head.

Which client is about to go quiet. Which project is a week away from a hard conversation. Which rock has not moved since April. Who on the team is drowning and has not said so. It all lands on you, and it lands across seven tabs that do not talk to each other.

Most agency owners end up stressed out, worn out, and ready to quit. Carrying the whole picture alone is what does it.

“It's lonely at the top” is Agency Builders' line. It is on their site because it keeps being true.

Who built this

Jay has run an agency since 1999. Backpack is what it runs on.

I started Business Builders in 1999. Clients, payroll, scope creep, the whole thing. Backpack began as our internal system, and every screen in it traces back to a real Monday: a meeting that went nowhere, a rock with no owner, a client that stopped replying. We still run the company on it.

The week

Meetings that end with owners, dates, and a score.

The conclude step of a Level 10 meeting, showing each attendee’s score out of ten and the team average.

A score on every meeting

Every attendee scores the meeting one to ten when it ends. You see the team average next to the individual numbers, so you find out a meeting is dying long before people quietly stop showing up.

Rocks for the quarter, each with a named owner and an honest on-track call. Company rocks and team rocks sit on the same board, filtered by quarter and year.

The money and the work

Delivery and revenue sit in the same system as strategy.

Backpack holds the client book and the project work, and it reports on the money those clients represent. Revenue concentration sits on the same screen as the client list, so you can see which single account carries too much of your business before the renewal conversation gets awkward.

The people

The hardest calls in an agency are people calls.

Backpack keeps DISC, Enneagram, and Working Genius on every profile, so you know how someone works before you put them on a difficult account. The quarterly People Analyzer rates each person on Gets It, Wants It, Capacity, alongside your own core values. The accountability chart is built from real reporting lines, so it is right on the day someone changes managers.

  • DISC, Enneagram, and Working Genius on every profile
  • People Analyzer: GWC plus your core values, run quarterly
  • Weekly check-in: morale, stress, and workload, one to ten
  • Accountability chart from actual manager relationships, editable inline
  • KRA templates so a role's win conditions get written down once
The AI layer

It tells you what changed before you go looking.

Backpack reads your own records and raises a short list: a rock that has stalled, a scorecard metric missing its goal, a client whose health is sliding, a person whose workload and stress are both climbing, a to-do that has been carried three meetings running. Each nudge shows the evidence it was built from, so you can check the work. The assistant on every work surface reads only what your role can already see, and anything it wants to write comes back as a proposal you approve.

The dashboard opening on a Needs You Today card that lists overdue to-dos pulled from the org's own meetings and projects.
  • Five signal detectors, each showing its evidence
  • Assistant scoped to what your role can already see
  • Writes are proposed and approved, never silent
  • Twelve MCP tool groups, so Claude and other AI tools can query your org against a scoped bearer token

Questions

Before you join.

No. The EOS shape is first-class here: Level 10, rocks, V/TO, IDS, People Analyzer, and a Quarterly Leadership Meeting are all built in. You do not have to use all of it. Teams run Backpack on their own weekly rhythm and treat rocks as ordinary quarterly objectives. The agenda is stepped, not enforced. If you have no operating system at all, the built-in one is a better starting point than inventing your own.
